4 YouTube Growth Stages That Take Business Owners from Freelancer to $1M/Year

Most business owners start YouTube hoping it will fill their calendar and replace cold outreach.


But YouTube can do something much bigger than that if you know how to use it at each stage of your business.


I've spent the last 6 years helping over 100 businesses grow with YouTube. Right now, my agency Fast Forward Videos is doing $75,000 a month. What I've learned is that the path from zero to $1 million a year is not random.


There are 4 distinct stages. At each one, YouTube plays a completely different role. This is the exact path my agency has gone through and what I see our clients go through right now.


Stage 1: The Freelancer Stage, Where Every Business Owner Starts


At this stage, you are doing everything yourself. Delivering the work, finding clients, handling admin, invoicing, emails. You are juggling everything all day long, and YouTube feels like just another task on an already endless to-do list.


You are basically a freelancer, not a real business. Revenue is anywhere from zero to a few thousand a month.


I started there myself in 2022. And I got stuck in the freelancer stage for over 2 years because I was so focused on delivering the service that I forgot what it actually takes to scale past this level: market yourself.


The biggest problem at this stage is that nobody knows who you are. You have no reputation, no brand, and no one reaching out to you.


My biggest mistake was focusing on getting clients from freelancing platforms like Upwork instead of building my own brand. If I could go back, I would tell my younger self to prioritize the personal brand first. The processes and workflows will build themselves once you have the clients that require them.


That is exactly why YouTube needs to become one of your main priorities at this stage.


You are the brand. The fastest way to get people to know you, trust you, and want to work with you is by putting yourself out there on video. You have no referral network, no word of mouth, no reputation.


But YouTube can build all of that from scratch faster than any other channel.


Most of the clients we start working with are at this exact stage. One-person businesses: coaches, consultants, attorneys, financial advisors searching for a way to grow past their current ceiling.

Your videos do not need to be perfect here.

Stage 2: Your First VA and What It Does for Your YouTube Channel


Once you are making a few thousand a month consistently, you will hit a ceiling. There are only so many hours in a day, and most of them are going toward work that is not growing the business. Admin, client communication, service delivery. All the things that keep the lights on but bring in nothing new.


This is when you move into what I call the VA stage.


Bringing in your first virtual assistant changes everything.


Not because a VA transforms your business overnight, but because they take the tasks off your plate that someone else can do just as well, often better, so you can focus on what actually moves the needle.


For me, this was late 2023. I hired my first VA to help with the YouTube work I was delivering to clients. He took over my most time-consuming but straightforward tasks and gave me back 10 plus hours a week.


I invested that time directly into my YouTube channel, and you should do the same.


When you get that time back, you stop posting just to post. You start creating videos that speak directly to the exact type of client you want to attract.


Instead of putting out a video for the sake of having something up, you become more intentional. You filter your audience so that by the time someone reaches out, they already understand what you do and how you can help them.


This is also when the content itself shifts. For most of our clients, this is the point where they stop rushing to get something out each week and start investing real effort into quality. They become more critical of their own videos because they finally have the headspace to be.


And when more time goes into content quality, results follow in the long term.


You are still doing a lot of the work yourself at this stage. But you are not drowning anymore. YouTube is becoming a real channel for your business, not just something you squeeze in when you have a spare hour.


Getting my first VA also taught me something important:

Stage 3: Building a Team and Going All-In on YouTube


This stage is a dramatic shift. You are not just getting help anymore. People are taking over complete areas of your business. Someone handles client delivery. Others manage operations. You are no longer the person doing everything.


You are the person directing everything.
